Resentment is a growing challenge in today’s workplace, affecting leaders at all levels. It is not confined to a single department or role; its effects ripple throughout organizations, constraining productivity and eroding trust. Leaders must understand the root causes of resentment and develop the tools to address it, as unchecked resentment can compromise relationships, communication, and the ability to lead effectively.

Resentment often stems from unmet expectations, thwarted intentions, or unspoken communications. It leaves us feeling unappreciated, taken advantage of, or treated unfairly. When these emotions fester over weeks, months, or even years, they manifest as a persistent weight, undermining trust, productivity, and leadership effectiveness.

The Cost of Resentment

Consider these real-world examples:

  • A business owner expressed deep resentment toward two key employees who left her company to start their own.
  • A senior VP shared her frustration at feeling unappreciated for the years of training she invested in her team.
  • A CEO admitted to harboring resentment toward an employee who consistently misses deadlines and undermines his direction.

Resentment thrives when we refuse to forgive or when we fail to communicate honestly about what’s upsetting us. Instead of addressing the root issue, resentment builds over time, separating us from the actual event that caused the upset. What remains is a distorted memory clouded by blame, frustration, and fixed perspectives.

This emotional burden isn’t limited to its initial source. Over time, resentment spills into other areas of life and leadership, further damaging relationships, productivity, and trust.

Why Do We Hold Onto Resentment?

Resentment can feel justified because it comes with perceived “payoffs,” such as:

  1. Feeling right while avoiding being wrong.
  2. Avoiding being dominated by others or situations.
  3. Justifying our actions while invalidating others.
  4. Holding onto a sense of “winning” at the expense of deeper connections.

However, the cost of holding onto resentment far outweighs these fleeting payoffs. Resentment saps self-expression, vitality, and connection, diminishing our ability to lead authentically and effectively.

Breaking the Cycle of Resentment

The first step in letting go of resentment is distinguishing between what actually happened and the meaning we’ve assigned to it. Resentment often arises because we collapse events with the interpretations we’ve layered on top of them, such as “this shouldn’t be happening” or “this is unfair.”

When we separate facts (the who, what, where, and when) from the story we’ve created about those facts, we can begin to address the root cause of resentment.

How to Let Go of Resentment

Letting go of resentment requires completion: freeing yourself from emotional reactions to past events. Completion doesn’t mean agreeing with or condoning what happened. It means releasing the idea that something should have been different and taking responsibility for your own response to it.

To achieve completion, consider these questions:

  • What specific event or interaction triggered the resentment?
  • What expectations or intentions of yours went unmet?
  • Was there something you needed to communicate but didn’t?
  • What assumptions or judgments are you holding onto?

Being complete means releasing blame, judgments, and unmet expectations. It requires courage to acknowledge and address what is unresolved and to take the necessary steps to move forward.

The Benefits of Letting Go

While addressing resentment can be uncomfortable, the rewards are undeniable. Leaders who resolve resentment reclaim their energy, restore trust, and create a culture of accountability and integrity. By letting go, you open the door to healthier relationships, improved communication, and a stronger, more aligned organization.

Resentment doesn’t have to define your leadership. By embracing self-awareness and taking responsibility, you can break free from this unproductive emotion and lead with clarity, connection, and purpose.
